Five stars on Google.
Not in the map's top three in any of 3 towns.
28 things worth a conversation.

Across seven areas we found 28 things worth discussing. The priced ones add up to $545,000 to $1,534,200 a year (2 lines priced, 4 waiting on your numbers). The unpriced ones may matter more. For scale, from your own numbers: one more deal a month is worth $168,000 a year (today about 12 a month). Some of the biggest levers, such as referred buyers who look you up and your past clients, cannot be priced from outside and are covered on the call. 3 of the seven areas cannot be graded from outside; they are marked provisional until you answer their questions.

In plain wordsThe short version

amet consectetur a has real strengths: a 5-star Google rating, customers who praise the finished work and the owner personally, and a fast-response reputation that shows up again and again in reviews. The problem is visibility: you do not appear in Google's map top three in any of the three towns checked, and AI assistants like ChatGPT and Gemini never mentioned you across 24 test questions, which means buyers comparing contractors online simply are not finding you. Underneath that, the back office runs with no call tracking, no invoicing tool, and no visible system tying a phone call to a finished job, so growth is hard to measure and easy to lose track of. The business is still young (filed July 2025) and currently leans on one person, onsec, whom customers name directly, which is a strength today but a risk if he is ever unavailable. The first step is the cheapest and fastest: fix the search, map and AI visibility gaps, because that turns existing word-of-mouth quality into more inbound calls before investing in bigger systems. Everything else, from the review engine to the quoting workflow, builds on having that visibility fixed first.

01 · Executive summaryThe reputation is five stars on Google. The reach and the systems behind it are where the opportunity is.

This page is written for the call. Each item below is one conversation: the size of it, what it rests on, and the question that decides what to do first. Nothing here is a quote; the numbers are yours to correct on the confirmation page, and the report is redone when you do.

Priced findings, revenue per year
$545,000to$1,534,2002 lines, conservative to likely; 4 more waiting on your numbers

The lines overlap (a visibility win creates calls that the call line also counts) and they are revenue, not profit. Treat the total as the ceiling of what these 2 lines describe, not as money in the bank.

Graded from outside

Google's map does not show you in the top three in any of the 3 towns we checked

In plain words: Fixing map ranking in these three towns is likely the single highest-value move available, worth pursuing before anything else.

What this rests on. With the fixes working (map position 1 or 2 for every buyer term we measured, in every town you serve). Even the minimum case, reaching position 3 for the main term only, is $48,715 to $97,430 a year. Searches and map positions are measured; click and inquiry rates are published benchmarks; close rate and deal value are yours.
Math: 2520 searches a month for 11 buyer terms across 4 towns; reaching position 1 or 2 adds 302 to 436 clicks a month x 3.3% to 6.6% inquiries x 30% close x $14,000 x 12

Minimum: map position 3 for your main search, in the towns you listed29.33.5 to 7$48,715 to $97,430
Google map position 1 or 2 for every buyer search, in the towns you listed302.4 to 43635.9 to 103.6$502,952 to $1,450,177
Ceiling: your own Google profile at map position 1 or 2 across the counties of your listed towns (map rankings fade with distance, so this is the most it could be, not the forecast)624 to 899.674.1 to 213.7$1,037,837 to $2,992,429
Your own website in the regular results, positions 5 to 3, in the counties of your listed towns140.4 to 306.816.7 to 72.9$233,513 to $1,020,540
The forecast: the map row for your towns plus your own website across your market, together $545,000 to $1,534,200 a year. The minimum row is the floor and the ceiling row is the most it could be; neither is added to the forecast.

Why the last row is so much larger: the first two rows count only the towns you listed, near your office; the last counts your whole market (every county you serve). Map rankings fade with distance, so treat it as the ceiling, not the forecast.

Searches a month measured: 2520 across your towns. Assumptions: map position 1 17.3%, 2 12.0%, 3 2.9% of searches (BrightLocal, Local Services Ads Click Study); 3.3% to 6.6% (Unbounce Conversion Benchmark Report, half to full).

Not priced here, and often bigger:
  • Referred buyers who look you up: your 5 reviews are not where they search first, so some pick someone else. Not measurable from outside.
  • Buyers who ask an AI assistant for a recommendation: not priced, because AI usage has no public local volume.
  • Repeat and referral business from your past clients: shown on its own line as what it could be worth, and not added to the total until you tell us how you stay in touch with them today.

Calls when nobody can pick up: what happens to them

In plain words: With about 40 calls a month coming in, even a modest share of missed calls going unanswered could be quietly costing you booked jobs.

Not priced yet. Rests on inbound calls a month (your figure: 40); share of calls that are new-job inquiries (not yet answered); close rate on new inquiries (your figure: 30%); average job value (low to high) (your figure: $14,000 to $14,000). What customers complain about at the competitors on your map

In plain words: Competitors' customers complain about scheduling and cleanup, both good lines to highlight in your own marketing since you don't have those complaints.

Details and evidence
tetur adipiscing el: 1 of 30 reviews complain about some other complaint; dipiscing elit sed do e: 1 of 25 reviews complain about appointment problems; ng elit sed do eiusmod t: 1 of 18 reviews complain about mess left behind. What would change it
Quote follow-ups and web copy that lead with the things competitors get wrong and that your reviews prove you get right.

Quoting: how long a written quote takes

In plain words: If quotes take days to arrive, buyers comparing contractors may sign with whoever responds first, worth timing this yourself.

Not priced yet. No number until we know your quote turnaround and how many quotes you write a month; the owner can supply both.
Sharpen this:From a customer's first call to a written quote in their hands, how many days does it usually take?
Details and evidence
Public data cannot show what happens between an inquiry and the written quote. For many buyers the quote is the sale, so the wait matters. We cannot size it until you tell us how long it takes.
The simplest fix
Time the next ten quotes from inquiry to sent; that number decides whether this matters.
Evidence: Owner answers where given; not observable from public data

Six operations questions this audit cannot answer from outside, and would on the call

In plain words: These six questions are simply ones to prepare answers for on the call, not gaps in the business itself.

Sharpen this:Which of these six costs you the most today?
Details and evidence
Six questions for the call: Is margin known per job? What supplies or stock are on hand and what did they cost? Where does rework come from (the handoff from sale to delivery)? How long do suppliers take? Does capacity match the calendar? How often do customers call back with a problem? Each needs your records, not our guesses.
Evidence: Not observable from public data; listed so the call covers the operations that matter most in this business

Where the schedule and job status live

In plain words: Without a visible scheduling or CRM tool, job status likely lives in someone's head or a notebook, worth confirming on the call.

Sharpen this:How do you track each job from intake to scheduled to complete (paper folder, whiteboard, spreadsheet, software)?
Details and evidence
The website shows nothing in the categories ads, call tracking, chat, crm, email marketing, field service, reviews, scheduling. We cannot tell from outside where the schedule and job status live (paper, a spreadsheet, a phone, or a tool we did not detect); the confirmation page asks.
The simplest fix
A whiteboard with one row per job and columns for each stage (inquiry, scheduled, quoted, in progress, complete) is a real system.

Worth asking: Referral partnerships (insurance adjusters, real estate agents, property managers)

In plain words: Formal referral relationships with adjusters or agents could bring in multiple leads at once instead of one homeowner at a time.

Sharpen this:Ask the owner who refers jobs today and whether any formal referral agreements or realtor/property-manager relationships exist.
Details and evidence
Storm-damage and resale-related roof work is often triggered by a third party (adjuster, realtor, inspector) who can route multiple leads at once rather than one-off homeowner searches. Whether it is already working is not visible from outside, so we ask instead of guessing.

Past customers: how you stay in touch with them

In plain words: Reconnecting with past customers for repeat work or referrals could be worth real revenue with almost no new marketing spend.

Conservative
$42,000a year
Likely
$84,000a year
What this rests on. Rests on past customers you have contact details for (your figure: 300); average job value (low to high) (your figure: $14,000 to $14,000). Correct any of these on the confirmation page and this line is recalculated. Reactivation rate is a low placeholder (2%) with no published benchmark.
Math: 300.0 past customers x 2.0% rebook x $14,000 to $14,000 (conservative takes half the rate)
Sharpen this:Roughly how many past customers do you have an email or phone for? (answered)
Details and evidence
About 300 past customers with contact details (your figure). Every past customer is a candidate for repeat work or a referral. No email or text-marketing tool shows up in the website's source. If you already run a mailing or a call-round, tell us on the confirmation page and this line is removed.

Hiring an office person costs about $38,010 a year in wages alone

In plain words: This comparison is worth weighing before hiring office help, since a built system can cover more hours for a one-time cost.

Sharpen this:How many people work in the business, including you? (answered)
Details and evidence
That covers 40 of the 168 hours in a week, before payroll taxes, benefits and training. A built intake and admin system covers all 168 for a one-time build plus care. It does not replace the people who do the work itself; it replaces the desk work.
What would change it

Sharpen this:What would stop or slow down if you (or one key person) were out for two weeks?
Details and evidence
That is the best kind of reputation, and it raises one question worth an honest answer: if that person is out for two weeks, what carries on? Reviews cannot show how work is delegated inside the business; they do show that customers remember a person, not only the company.

06 · What we would do firstFirst, then, later, and when to take none.

In the order we would take them. The first step is the smallest one that fixes the biggest problem we actually measured. Prices are typical ranges; the final price is set on your call, once we know your situation.

First · First step

Search, map and AI visibility fixes

typically $1,500 to $4,000, one timefinal price set on your call

The ranked fixes in the appendix, done for you, so the map and the AI assistants can find and quote you.

Findings it answers

Worth: $503,000 to $1,450,200 a year.

Where it fits: It fixes the biggest problem we actually measured, it is the smallest spend, and everything else works better once buyers can find you.

Then · Custom AI system

Customer database, reactivation and review engine

typically from $10,000, scoped on your call, free prototype firstfinal price set on your call

Every past customer in one owned database, a reactivation campaign that runs itself, review requests after each finished job, and a referral ask. Reporting on what it booked.

Findings it answers

Worth: $42,000 to $84,000 a year.

Where it fits: It puts the customers you already have to work: their reviews and their repeat business. Payback does not depend on Google.

Then · Custom AI system

Intake, quoting and job board

typically from $10,000, scoped on your call, free prototype firstfinal price set on your call

Calls and forms captured with the job details, quotes priced from your rate card, a job board from first contact to completion, customers told at each step, and a Monday report.

11 ranked fixes, each found by this audit's own checks and each naming the file it came from, with who does it, how long it takes, the steps, and how to confirm it worked. Offered, not pushed: the same list is what the $2,997 package does for you in 14 days.

1Town pages for ipisc, g elit , ipsum dolor s · Visibility

Google's map does not show you in the top three for your main service in 3 of the towns measured. A page per town, with real work from that town, is the usual first step. (Evidence: local-demand.json.)

Who: Web person plus the owner (for photos and a local line per town) · Time: 1 to 3 days

  1. List the towns you really serve, starting with the ones closest to your base.
  2. Change the home page title and main headline to name your home town and service (for example '<Your Service> in <Home Town>, <State>').
  3. Add a 'Towns we serve' block to the site footer listing every town, each linking to its page.
  4. Create one page per town at /<service>/<town>-<state>/ with a unique title, a paragraph about jobs done there, 3 to 6 real job photos from that town, and your phone number as a tap-to-call link.
  5. Link each town page from the home page and from each service page.

Confirm it worked: Search Google for site:<yourdomain> <town> and see the new page listed within 2 to 4 weeks. Open each town page on a phone and check the phone number is tappable.

2Put the reviews on the site and ask every finished job for one · Reputation

Review count: 8 against a best of 134 among the three. Google photos: 13 against a best of 71. (Evidence: benchmark.json.)

Who: Web person · Time: 2 to 3 hours

  1. Add a reviews section high on the home page with 3 to 6 real Google reviews (name initial, date, text) and your star rating and review count.
  2. Link the section to your Google profile so visitors can see all of them.
  3. Add a photo of the owner or team next to the reviews that mention them by name.
  4. Link every review profile (Google, Yelp, BBB, Houzz, Facebook) in the footer.

Confirm it worked: The rating and count on the site match your Google profile today. Every review link opens the right profile.

3Add LocalBusiness structured data (schema) to the home page · AI and search

The home page carries no structured data at all, so nothing tells Google and the assistants the business name, address, phone, hours and service area in one block. (Evidence: inventory.json.)

Who: Web person · Time: 2 to 4 hours

  1. Install a schema plugin or add a JSON-LD block to the site header (on WordPress, a plugin such as Rank Math or Yoast; on other platforms, a code block in the page header).
  2. Add a LocalBusiness block (use the most specific type, for example HomeAndConstructionBusiness) with name, phone, URL, areaServed (list the towns), openingHours and sameAs links to Google, Yelp, BBB, Houzz and Facebook.
  3. Add a Service block on each service page and FAQPage on pages that have questions and answers.
  4. Do not mark up reviews you do not show on the page.

Confirm it worked: Paste a page URL into Google's Rich Results Test (search.google.com/test/rich-results) and check LocalBusiness is detected with no errors. Validate with validator.schema.org.

4Cut mobile load time (main image at 31.4 s) · Speed

Lighthouse mobile scored the home page 71 of 100 and the main image appeared at 31.4 s; Google's bar is 2.5 s. (Evidence: technical/lh_home_mobile.json.)

Who: Web person · Time: 1 to 2 days

  1. Run PageSpeed Insights (pagespeed.web.dev) on the home page, mobile tab, and note the Largest Contentful Paint.
  2. Convert photos to WebP or AVIF and resize each to the largest size it is shown at (an image optimisation plugin does this in bulk).
  3. Lazy-load images below the first screen; keep the first large image eager and give it width and height.
  4. Remove plugins and page-builder add-ons that are not used; turn on caching and a CDN.
  5. If the host's servers are far from your customers, move to a host with US servers.

Confirm it worked: Re-run PageSpeed Insights on mobile: Largest Contentful Paint under 2.5 s is Google's 'good' mark. Open the site on your own phone on mobile data and time it.

5Cut the quote form to five fields (it asks 7) · Conversion

Every extra required field costs inquiries on a phone. (Evidence: inventory.json.)

Who: Web person · Time: 1 to 2 hours

  1. Cut the quote form to five fields on phones: name, phone, town, material or project, message.
  2. Make the phone field use the number keypad (type=tel).
  3. Send a copy of every submission to two inboxes.
  4. Show a clear thank-you message with what happens next.

Confirm it worked: Fill in and send the form yourself from a phone; time how long until it arrives in both inboxes.

6Write a meta description for the 8 pages missing one · Search

8 of the 8 pages crawled have no meta description, so Google writes its own snippet for them. (Evidence: inventory.json.)

Who: Web person · Time: 1 day for about 100 pages

  1. Export every page's title and description (an SEO plugin or a crawler such as Screaming Frog, free up to 500 URLs).
  2. Write a title under 60 characters: main keyword first, town where relevant, brand last.
  3. Write a description of 140 to 160 characters that says what the page offers and ends with a reason to call.
  4. Paste them into the SEO plugin fields page by page.

Confirm it worked: Re-crawl: zero pages without a description, zero titles over 60 characters. Search site:yourdomain in Google after two weeks and read your results.

7Install call and form tracking · Measurement

No call-tracking or form-tracking tool appears in the home page source, so nobody can say which calls and forms came from which source. (Evidence: technical/homepage_raw.html.)

Who: Web person plus a call-tracking account · Time: Half a day

  1. Get a local call-tracking number that forwards to your main phone and records the source.
  2. Use it on the website only; keep your main number on listings so your name, address and phone stay consistent.
  3. Send every website form to one inbox and one customer list (a CRM or a spreadsheet), with a copy to the owner's phone.
  4. Set up a goal in your analytics for form submissions and phone-link taps.

Confirm it worked: Call the tracking number from a mobile and check it rings and is logged. Submit the form yourself once and check it arrives in both places.

8Set up SPF and DMARC email authentication · Trust

The domain's DNS shows a DMARC policy of p=none, which asks for reports but blocks nothing. Without them, mail from your domain is easier to fake and more likely to land in spam. (Evidence: technical/dns_raw.txt.)

Who: Whoever manages the domain's DNS and email · Time: 30 to 60 minutes

  1. In your email provider's admin (Google Workspace or Microsoft 365), generate a DKIM key and publish the TXT record it gives you at your DNS host, then turn DKIM on.
  2. Check there is exactly one SPF record that includes your email provider.
  3. Add a DMARC TXT record at _dmarc.yourdomain with 'v=DMARC1; p=none; rua=mailto:<your address>'.
  4. After two to four weeks of clean reports, change p=none to p=quarantine.

Confirm it worked: Send an email to a Gmail address, open it, choose 'Show original', and check SPF, DKIM and DMARC all say PASS.

9Add FAQ blocks and an llms.txt file · AI and search

There is no /llms.txt and the assistants have no plain question-and-answer page to quote about your services, towns and prices. (Evidence: technical/technical.json.)

Who: Web person · Time: Half a day

  1. Add 4 to 6 real customer questions with short direct answers to each service page.
  2. Mark them up as FAQPage (see the schema fix).
  3. Add an /llms.txt file listing your main pages with one line each on what they cover.
  4. Make sure each page uses main, header, footer and article elements.

Confirm it worked: yourdomain/llms.txt loads in a browser. Rich Results Test detects the FAQ on a service page.

10Add alt text to 8 images · Search

8 images across the 8 pages crawled have no alt text, which screen readers and image search rely on. (Evidence: inventory.json.)

Who: Web person or office staff · Time: Half a day to a day

  1. Open the media library and filter for images with no alt text.
  2. For each photo write what it shows: the work, the place and the town (for example '<What the photo shows> in <Town>, <State>').
  3. Leave alt empty only for purely decorative images.

Confirm it worked: Re-crawl: no content images with empty alt text.

11Add the 5 missing security headers · Trust

The home page response lacks: content-security-policy, x-frame-options, x-content-type-options, referrer-policy, permissions-policy. (Evidence: technical/technical.json.)

Who: Web person or host · Time: 1 to 2 hours

  1. Add these response headers at the host or with a security plugin: Strict-Transport-Security, X-Content-Type-Options: nosniff, X-Frame-Options: SAMEORIGIN, Referrer-Policy: strict-origin-when-cross-origin, Permissions-Policy.
  2. Hide the software version (remove the generator tag).
  3. Limit login attempts and turn on two-factor login for every admin.

Confirm it worked: Check the site at securityheaders.com; aim for an A. Try five wrong passwords on a test account and check you are locked out.
