I · The Problem

What was happening.

A 12-year-old editorial house producing long-form content for B2B clients. Their house voice, thoughtful, specific, lightly ironic, was the reason clients paid premium rates. But demand had tripled in two years, and hiring writers who could match the voice was taking six weeks per hire. Their backlog was worth $480K and growing.

II · What We Did

The approach.

Four-stage build

Standard house cycle, diagnose, demo, build, hand off. Timing and specifics below.

01Diagnosis.Week 1, Diagnosis. Three editors sat with us. We mapped the brief-to-publish pipeline, eleven hand-offs, seventeen formats, three review gates. Most of the time cost was editors rewriting first drafts to match voice.Stage 1Of four
02Demo.Week 2, Demo. We curated 60 of their best pieces and built a voice model. Fed it five real briefs from their backlog. Three of five outputs passed editor review with light edits. They decided to commission.Stage 2Of four
03Build.Weeks 3-7, Build. End-to-end pipeline: brief in, outline, draft, fact-check layer, CMS-formatted output. Editor-in-the-loop gates at outline and final. Repurposing layer turns each piece into social thread + newsletter.Stage 3Of four
04Handoff.Week 7, Handoff. Editors trained in one session. System went live on their Q3 slate.Stage 4Of four
III · The Outcome

What actually shipped.

Monthly output moved from 40 to 450 within two months. Backlog cleared in Q3. Editors now spend 80% of their time on editing, what they were hired for. House hired two additional editors (not writers) to absorb the new throughput.

"It doesn't write instead of us. It writes the draft none of us wanted to write, so we can do the work we actually came here for."
